THE METHODOLOGY
THE COMMERCIAL INTELLIGENCE ENGINE
Most of what you need to win the right accounts already exists in your business. The Engine is how you deploy it.
Contract manufacturers have spent decades building operational excellence. Processes refined. Standards certified. Every variable on the plant floor is measured and managed.
But the commercial front office grew unplanned. The expertise that wins contracts sits in people's heads, fragmented across systems, regions, and individuals, and when someone leaves, some of it leaves with them. So when capabilities look similar across suppliers, buyers default to price.
The Engine treats that as a design problem, and design problems get fixed in order. Each step only works once the one before it exists, which is why the sequence carries the argument.
-
01 Step 1 of 5:
Commercial Diagnostic
Diagnose where the commercial system is actually weak.
-
02 Step 2 of 5:
Commercial Positioning
Turn technical capability into a value case buyers can evaluate.
-
03 Step 3 of 5:
Commercial Systems
Encode that case so AI-generated content stays accurate at scale.
-
04 Step 4 of 5:
Commercial Data
Structure the data behind targeting and account behaviour.
-
05 Step 5 of 5:
Market Amplification
Reach the right buyers before they have shortlisted anyone else.
STEP 01
Commercial Diagnostic
A structured 90-minute workshop that gives leadership teams a clear, shared view of how the commercial system is actually performing and where it could work harder.
Pre-work diagnostics capture perspectives across the team, from the CEO to the sales and marketing leads, surfacing where views differ and where confidence is weakest. You leave with a written summary of findings.
The output is a shared understanding of the commercial system as it actually is, and a clear basis for deciding what to do about it. That basis is what Commercial Positioning is built from.
WORKSHOP OUTPUT
- PIPELINE CONFIDENCE Low Views differ across teams
- POSITIONING CLARITY Inconsistent No shared narrative
- DATA ALIGNMENT Fragmented Siloed by function
- COMMERCIAL FOCUS Reactive No systematic approach
WRITTEN SUMMARY INCLUDES
- Where confidence in the commercial systems is weakest
- Where views differ across the leadership team
- The clearest opportunities for improvement
STEP 02
Commercial Positioning
Commercial Positioning shapes your technical capability into a narrative that holds up consistently across buying committees, regions, and channels.
Positioning is a structured translation of what your business does well into language that procurement teams, engineers, and commercial directors can act on.
Positioning that is precise enough to be useful and robust enough to hold its ground in competitive conversations without defaulting to price.
WHAT GETS BUILT
- 0.1 Step 0.1. Market clarity Where you create distinct value and how you compare
- 0.2 Step 0.2. Buyer & decision logic The buying committees and criteria that shape profitable growth
- 0.3 Step 0.3. Positioning framework Why you are chosen, documented and consistent across the business
- 0.4 Step 0.4. Commercial narrative One coherent story that marketing and sales work from
- 0.5 Step 0.5. Knowledge system Positioning captured as structured, reusable assets that scale beyond a single document
- The knowledge system built here is what Commercial Systems runs on.
STEP 03
Commercial Systems
Commercial Systems has three parts that run as one, built inside HubSpot rather than alongside it. The knowledge base holds your verified positioning, specifications and compliance boundaries in HubSpot's context layer, where every agent and every record reads from the same source.
The content system scales to every member of the buying committee, and the orchestration connects the two so they run as a single, governed flow rather than separate tools in parallel.
Your domain experts hold the master keys. If a specification, approval or claim is not in the knowledge base, the system cannot produce it, so nothing reaches a buyer that you have not already stood behind.
The capability stops depending on who is in the room. A new region can be onboarded to an existing standard, and the commercial operation scaled without distortion.
WHAT THE SYSTEM RUNS ON
- IN Step IN. Positioning outputs Workshop findings, value case, commercial narrative
- IN Step IN. Technical & compliance data Certifications, standards, sector documentation
STRUCTURED INTO
VERIFIED BOUNDARIES
Machine-readable schemas, programmatically restricted. Agents produce verified output, and nothing outside those boundaries.
- Human-in-the-Loop governance at every stage
- KNOWLEDGE BASE Verified positioning, restricted by schema
- CONTENT SYSTEM Messaging scaled to the buying committee
- GOVERNED FLOW Running at speed until sign-off is needed
STEP 04
Commercial Data
Two halves of one system. The data foundation audits and structures the datasets behind your CRM and forecasts, then maps the market you can realistically win down to a named list.
Commercial discipline applies the same rigour to what happens after the contract is signed. Commitments tracked, margin drift visible while there is still room to act, and assumptions corrected rather than carried.
Where production data is relevant, a one-way, tokenised feed lets only earned signals through: capacity and lead times, order status, and margin health as a trend. No costs, no schedules, no customer IP.
That named, scored list is what Market Amplification runs on.
TWO HALVES, ONE CONNECTED SYSTEM
-
DATA FOUNDATION
- TAM / SAM / SOM mapping
- Automated lead enrichment
- Signal & intent tracking
- Direct pipeline into HubSpot
-
COMMERCIAL DISCIPLINE
- Commercial data health
- ERP & CRM alignment
- Margin drift
- The Connected Data Loop
THE RESULT
Sales commitments that reflect operational reality. Forecasting built on clean data. Commercial risk surfaced earlier, and handled faster.
STEP 05
Market Amplification
Two halves of the same cycle. Account-based marketing works the named list from Commercial Data, treating those accounts as the market rather than a segment, with attention set by how much each one is worth winning.
Answer engine optimisation covers the rest. By the time you are contacted, the shortlist is already drawn, and whether you are on it depends on what a buyer found without you. Structured capability data makes your verified version the one AI engines read.
Both write to the same HubSpot record, so engagement from one informs the other.
TWO HALVES OF THE SAME CYCLE
- One-to-one Account-specific programmes built with sales for your highest-value opportunities.
- One-to-a-few Tailored programmes for defined high-value segments and sectors.
- One-to-many Always-on activity capturing intent signals across the target market.
ANSWER ENGINE OPTIMISATION
Technical expertise structured as machine-readable schemas, so generative AI engines accurately find, trust, and cite your business during procurement research.
